I recently worked with an online clothing retailer who struck gold selling leggings. Their success was undeniable; leggings were their juice, simple, focused, and beloved by customers. But after tasting early success, they decided to expand into jackets, hoodies, casual wear, sleep wear, etc. Suddenly, their lineup looked less like a focused product range and more like an all-you-can-eat buffet where the sushi sat awkwardly next to pizza.
Over time, their overflowing product assortment overwhelmed the design team, manufacturing got complicated (and expensive!), and marketing efforts became scattershot, diluting brand messaging and confusing customers.
Finding Your Juice Again
To get back on track, we performed a thorough analysis of their sales data. Surprise! Out of dozens of SKUs, only a handful were selling consistently. This data-driven insight allowed us to refocus. It became clear that returning to what made the brand strong, focusing again on the "juice," was the right move.
Now, during product design meetings, we challenge the team with a simple yet powerful question: "Is it juice?" It's become our business version of "Does this spark joy?" (Thanks, Marie Kondo.)
Ironically, having clear constraints unlocked their creativity rather than stifling it. Designers quickly realized it's much easier, and more satisfying, to innovate within clear boundaries rather than endlessly swimming in a sea of options.

As strange as it sounds, innovation thrives within well-defined spaces. Constraints push you to get resourceful, inspire creativity, and ensure alignment with what genuinely resonates with your customers. Without clear guardrails, creativity becomes unfocused and unproductive, ultimately harming your profitability and brand strength.
Before diving headfirst into product or service expansion, consider:
- Does this align clearly with our core value proposition?
- Do our customers genuinely want and need it?
- Can we produce it profitably at scale?
- Is this "juice," or are we drifting towards tacos and pizza?

Every shiny new idea you chase takes focus and energy away from your tried-and-true products. Before branching out, ensure your core products are rock solid and supported by reliable systems and processes. Trying to expand too quickly without this foundation can lead to operational chaos and financial strain.
Don’t Lose Sight of Your Customers
It’s tempting to mimic larger competitors who seem successful offering everything under the sun. But remember, customers chose your brand for a reason. Don't blindly chase competitors and forget why your customers loved you in the first place. Authenticity might just be your best and most sustainable competitive advantage.
Less is Often More
Too many options overwhelm your customers, complicating their decision-making and reducing sales conversions. Simplifying your product range can lead to happier customers and increased sales. Remember, nobody ever complained about a menu being "too easy to choose from."
